Resigning adidas Emerging Markets Onboarding Training

I was tasked with redesigning the onboarding training for Emerging Markets under adidas, supporting 11 sites across Southeast Asia, Korea, Turkey, South Africa, EMK, and other regions. The objective was to create a more unified and consistent onboarding curriculum despite variations in local processes, ensuring alignment with adidas’ global standards while still accommodating regional needs. This project required a full review and restructuring of existing learning materials to build a more streamlined and scalable training experience.

In the Analysis phase, I conducted a comprehensive audit of the current eLearning modules using resources from the knowledge base provided by the knowledge team. To validate and deepen my findings, I designed and distributed a survey to trainers across all supported markets, gathering insights on content relevance, delivery challenges, and gaps in the existing onboarding experience. This allowed me to identify inconsistencies across sites and pinpoint which materials needed to be retained, revised, or removed.

During the Design phase, I mapped out a unified onboarding structure that aligned with global practices while allowing flexibility for market-specific processes. I defined which topics should be standardized across all regions and which could be localized, ensuring a balance between consistency and operational relevance. I also reorganized the learning flow to improve clarity, sequencing, and learner experience, focusing on building a cohesive journey for new hires.

In the Development phase, I edited, created, removed, and restructured eLearning materials based on the audit results. I collaborated closely with site leaders, trainers, and QA teams to validate whether the findings accurately reflected actual training practices in each market. This iterative process ensured that the redesigned content was both accurate and practical, bridging the gap between documented processes and real-world execution.

For the Implementation phase, the redesigned onboarding program was prepared for rollout across Emerging Markets, providing a standardized yet adaptable framework for all sites. The structure allowed trainers to deliver content more consistently while still addressing local nuances where needed.

In the Evaluation phase, the redesigned curriculum resulted in a more cohesive and efficient onboarding experience. By aligning materials with both global standards and market realities, the program improved clarity, reduced redundancies, and strengthened the overall foundation for new hires, supporting better performance and consistency across regions.
